How to build an SAP S/4HANA cutover plan

A practical guide to building an SAP S/4HANA cutover plan covering migration, integrations, validation, dependencies, governance and go-live.

1. Define the cutover scope

An SAP S/4HANA cutover plan coordinates the business and technical activities required to transition into the production operating environment. Define the systems, processes, geographies, interfaces, data, users, infrastructure and third parties included, plus explicit exclusions.

The approach depends on the transformation, landscape, migration strategy and deployment model. No universal template can simply be copied into every programme.

2. Map the transformation landscape

Map source systems through integrations into S/4HANA and downstream consumers. Include identity, infrastructure, middleware, reporting, banking, tax, warehouse and partner services.

A technically healthy S/4HANA system is not operational if critical non-SAP dependencies are unavailable.

3. Define cutover phases

Use phases that make the transition understandable without implying an SAP-prescribed model.

4. Build workstreams

Organise accountable workstreams such as Programme and Cutover Management, SAP Technical, Data Migration, Functional, Integrations, Infrastructure, Security and Authorisations, Business Validation, Operations and Communications.

Then integrate their activities through shared milestones and cross-workstream dependencies.

5. Define executable activities

Each activity should use a clear verb and object, identify one accountable executor, state entry conditions and define observable completion. Reference specialist procedures where useful, but keep the cutover control point explicit.

Avoid vague activities such as 'check system' or multi-hour blocks that contain several owners and acceptance points.

6. Build dependencies and milestones

Model dependencies within and across workstreams. Establish milestones such as legacy freeze, final extraction complete, migration complete, technical validation complete, business validation complete, go/no-go and production release.

Review the critical chains and decision deadlines, not only the final date.

7. Define validation and approval

Separate execution, independent validation and accountable approval where governance requires it. Confirmation-only work should not be burdened with an unnecessary approver; controlled results and business decisions should not be weakened to accelerate the schedule.

Define evidence and rejection handling before execution.

8. Define contingency and rollback

Identify credible recovery options, decision owners, latest decision times and points of no return. Not every data or business change can be rolled back cleanly, so contingency may mean repair, forward recovery or controlled postponement.

Avoid describing rollback as a universal technical button.

9. Rehearse and measure readiness

Rehearse the sequence, timing, roles, evidence and decisions. Feed findings back into a governed plan version, then assess readiness against critical prerequisites rather than percentage complete.

10. Execute against governed runtime truth

Promote an approved baseline into execution and preserve it. Record actual start, finish, blocker, evidence, validation and approval events separately. This supports live forecast, audit and post-cutover learning.
