How to run an SAP cutover rehearsal

Learn how to plan, execute and assess an SAP cutover rehearsal before go-live, including timing, dependencies, validation and lessons learned.

What should an SAP cutover rehearsal prove?

An SAP cutover rehearsal is a controlled simulation of the activities required to move the organisation into the new production environment. It should test the whole operating model, not only whether technical deployment steps work.

1. Define rehearsal objectives

Be explicit about what the rehearsal is intended to test. It may focus on technical deployment, data migration, end-to-end business operation or the full command model. Programmes use different rehearsal names and scopes; do not assume a label guarantees coverage.

Define inclusions, exclusions, success criteria and how findings will affect readiness.

2. Establish the rehearsal baseline

Freeze an identifiable version of the plan for the rehearsal. Record assumptions about data volume, infrastructure, participants and accelerated timing. Without a baseline, later variance and learning cannot be interpreted reliably.

3. Confirm participants and roles

Include the people who will execute, validate, approve, coordinate and decide during the real cutover wherever practical. Confirm deputies, time-zone coverage, escalation routes and communications channels.

A technically successful rehearsal can still expose an unworkable operating model.

4. Run using realistic timing

Use production-like volume and elapsed time where safe and feasible. Record actual starts, finishes, waits and validation delays rather than only marking activities complete.

If timing is compressed, label the assumption and identify what cannot be inferred for go-live.

5. Test dependencies and handoffs

Exercise cross-workstream handoffs, not just activities within each team. Confirm that predecessor completion is communicated and accepted before successors begin. Include non-SAP infrastructure, identity, integration and business dependencies.

6. Validate outputs

Define objective checks for migrated data, technical health, integrations, security and business processing. Capture evidence and failures. Completion of an activity is not proof that its output is acceptable.

7. Exercise governance

Use the intended submission, validation, approval, escalation and decision processes. Do not wave activities through because it is a rehearsal. Governance delays and unclear authority are findings in their own right.

8. Capture lessons and update the plan

Record each finding with severity, owner, due date and affected activity. Distinguish a plan defect from an execution error, environment constraint or unresolved risk.

Update dependencies, durations, instructions and controls through version governance. Preserve the rehearsal baseline so improvements remain traceable.

9. Assess rehearsal readiness

A rehearsal is not simply passed or failed. Assess whether critical objectives were met, whether blocking findings remain and whether mitigations are credible. Readiness authority should consider evidence from all relevant rehearsals.
